"It's just a small order" is the single most expensive phrase in my engineering vocabulary.
I'm a process engineer handling heat exchange equipment orders for 8 years. I've personally made (and documented) 11 significant mistakes, totaling roughly $18,000 in wasted budget. Now I maintain our team's checklist to prevent others from repeating my errors.
The part that still surprises me? Almost none of that $18,000 was lost on big projects. It went up in smoke on the small, "simple" jobs I waved through without a second thought. Small orders, in my experience, get skimmed instead of read. And skimming is where the expensive mistakes live.
Let me show you what that looks like.
The Single-Pump Order That Cost Me a Week
In September 2022, a cosmetics manufacturer asked about an Alfa Laval twin screw pump suitable for cosmetics — small batch line, shear-sensitive lotion base, modest order value. It looked like a catalog lookup. So that's what I did: I matched it to a pump page and went back to the big heat exchanger project eating my week.
I skipped the viscosity curve. I skipped the operating temperature. And I ignored the cleaning agent they used in their line, which happened to be incompatible with the standard seal material. All three details were in the brief. All three mattered. I read maybe half of it.
The pump arrived on time. It cavitated during the first production run.
That mistake cost $890 in replacement parts, a one-week delay for the client, and a deeply awkward call where I thanked the client for explaining the application to me (note to self: don't let that happen again). The client was polite, which made it worse.
The equipment was never the problem. Alfa Laval's twin screw pump is genuinely well-built for cosmetics work. The problem was my attitude: I sized the order by its invoice value, not by its engineering demands. Here, those demands were higher than a catalog part's, not lower.
That order stuck with me because it went wrong in the most boring way possible. No exotic failure mode, no surprise contamination. Just a tired engineer skimming a spec he considered below his pay grade. The client deserved better, and honestly, so did the engineering discipline.
The Same Pattern, in My Own Living Room
You don't need a plant to run into this mindset. Walk through your own house and you'll find small systems that get no respect until they fail.
Radiator covers are the classic. A solid cover looks great, but it blocks exactly the airflow the radiator needs. I tested it at home back in 2019 — a solid-front cover dropped my office temperature by about 3°C over a couple of hours. The room looked tidier, but the radiator was suddenly working against a thermal blanket (I should publish those notes properly, one day). And I keep watching homeowners install these, feel colder, and blame the boiler for something the cover did.
Misting fans have a similar story. The label on mine said "maintenance-free," and I assumed that covered everything. It didn't. Per FTC advertising guidelines (ftc.gov/business-guidance/advertising-marketing), claims need to be truthful and substantiated — and I'm sure the motor itself was maintenance-free. But the nozzles clogged with hard-water minerals within a month. Nobody put that on the box. I want to say I figured it out quickly, but honestly, it took two clogged sets of nozzles before I switched to filtered water.
And then there's the question everyone searches at some point: how to flush a hot water heater. People look it up, watch a video, and then forget about it for another year. Sediment settles at the bottom, the heating element works harder, and one day you're mopping the laundry room. A $12 valve plus thirty minutes a year keeps the tank doing its boring job. But because it's small, it gets deferred.
And the funny thing is, the fix is boring. Attach a garden hose, drain a few gallons, close the valve, done. Twenty minutes. It's the definition of a cheap, high-impact maintenance task. But because it's unglamorous, it lives in the same mental drawer as "replace the smoke detector battery." Everyone knows they should. Very few have an actual date for it.
I'd like to say I've flushed mine every year since 2021. I think I missed one year. Don't quote me on that schedule.
Small Jobs Have No Safety Net
Here's the counterintuitive part that took me years to fully internalize: small projects are more likely to fail than large ones. Because large projects have buffers, and small ones don't.
On a big heat exchange job, there's a contingency budget, design reviews, staging checklists, and at least two other engineers looking at the paperwork before anything goes out. A small order? It's you, a purchase order, and a supplier who ships when they ship. Nothing catches the mistake before the client does.
Case in point: in March 2024, I approved a replacement gasket set for a pilot-line heat exchanger. Same part number I'd ordered a dozen times. Except the system's cleaning protocol had been upgraded a month earlier, and the spec called for FKM elastomer instead of the old EPDM. I saw "same part," skimmed the line, and approved it. Right part number. Wrong material.
The mistake cost $320 in useless gaskets, $240 in expedited shipping, and two days of production downtime. On a large project, someone would've caught the spec change in review. On a small order, there was no review — just me and my confidence.
So when people say "big projects carry bigger risks," I get it, but the math doesn't work out the way they think. Risk is probability times impact. Large projects fail less often because they're guarded. Small projects run unprotected, so they fail more. A 30% chance of losing $3,000 is the same expected loss as a 3% chance of losing $30,000. We keep reviewing the big stuff because the absolute numbers scare us, while the small stuff fails quietly and repeatedly.
What I'd Tell a Younger Me
Look, I'm not suggesting you run a full failure-mode analysis on every box of fittings. No engineer has time for that, and anyone who claims otherwise is kidding themselves.
But there's a middle ground. If an order is a straight catalog item — same part, same spec, same conditions as last time — process it fast and move on. The moment something is unusual about it, stop. New fluid. Different cleaning agent. A question from the client that you almost don't answer because it's "basic." That's when the small order needs the big-system treatment.
It also changed how I buy, not just how I sell. When I was starting out, the vendors who handled my $200 orders with the same care as their $20,000 ones are the ones I still use today, for orders a hundred times that size. Small doesn't mean unimportant. It means potential.
I had the flip side of that lesson, too. In my first year (2017, if memory serves), I called a supplier about a replacement part for a small heat exchanger. The salesperson basically told me to check the website and come back if I had questions. No stock check, no lead time, no follow-up. I was trying to give them money and they made me feel like a nuisance. I bought the part elsewhere, and they lost every order I placed after that.
And the logistics excuse doesn't hold up either. Small items ship cheaply — a USPS First-Class large envelope is $1.50 for the first ounce as of January 2025 (per usps.com/stamps; rates do change, so verify before quoting them). The barrier to serving a small customer isn't shipping. It's attention.
To be fair, I've also seen clients ask for "a quick tweak" to an engineered system and then balk at the quote. Small requests can still carry real engineering load, and saying so is part of the job. But the answer isn't to dismiss the client. It's to explain what the work actually involves and price it honestly.
It took me about six years and a stack of avoidable mistakes to see all this. At least, that's been my experience in this field. The hardware — Alfa Laval heat exchangers, pumps, separators — was rarely at fault. My attitude toward scale was.
So if you're a small customer trying to buy one specialized piece of equipment, or a homeowner wondering whether radiator covers actually matter, or someone finally searching "how to flush a hot water heater" — you're not a nuisance. You're asking the right questions. The vendors who answer them with respect will have your business for decades. The ones who don't are teaching you something too.
